What a Brokerage CFO Should Know Before Buying Freight AI: The CFO Checklist

Not long ago, buying freight AI was an ops decision. Someone liked a demo, a few reps tried it, and finance saw the invoice later. That’s changed. These tools now sit in the middle of quoting, load building, and tracking, and the price tags have grown to match.

In a 2026 Bain survey, 83% of CFOs expected AI spending to grow by more than 15% within two years, but fewer than a third were happy with results so far. This checklist helps finance and ops answer the question that matters most: Will we see a return we can measure?

Start With the Revenue You’re Leaving On the Table

The best argument for freight AI is revenue, not savings. Picture a quote request landing while your rep is stuck on a check call. By the time they reply, someone else has booked the load.

So find out how often that happens. Pull a few weeks of quote requests and check how many got answered, how fast, and how many turned into loads. As Drumkit CEO Dhruv Gupta told FreightWaves, faster replies alone can grow volume, even if your win rate doesn’t change. That’s the job of AI: price the request and get a quote out while the shipper is still deciding.

Then look at what you’re losing. Compare quoted and realized margin on the same loads, and watch for mispriced quotes, slipping rates on repeat lanes, and late exceptions. Count rep time too. These numbers become your baseline for testing any vendor’s promises.

Look Past the Subscription to the Total Cost

The subscription is the number everyone sees, but it’s rarely what you pay. Add onboarding, integration work, admin time, training hours, and per-seat fees that climb as you grow. Ask what happens at renewal because a cheap pilot can become a big line item by year two.

Price out the alternatives too. A new TMS, a separate visibility platform, or an in-house build all carry engineering costs that don’t show up in the first quote. Drumkit sits on top of the TMS you already use, so there’s no migration bill or downtime.

Confirm It Fits the TMS and Workflow You Already Run

A tool that doesn’t talk to your TMS isn’t a time-saver. It’s a second job. Before you buy, ask which platforms work today, whether data moves both ways, whether reps can stay in their inbox, and who owns each setup step.

It’s also a chance to be honest about your process. Follow one load from tender to invoice and note every retyped field or workaround. AI can remove a broken step you’ve identified, which is why automated load building pays off most where manual entry is the real bottleneck. Drumkit connects with 10 TMS platforms, including McLeod, Aljex, and Turvo, and will work with you if yours isn’t listed.

Protecting Your Data, Your Customers, and Your Control

Your rates and carrier relationships took years to build, so protect them in the contract. Ask who owns your data, who can see it, and whether it trains anyone else’s models. Make sure you can take it with you if the vendor changes course. Clear guardrails also help reps trust the tool. At Drumkit, customer fit comes first, and the product has grown from user feedback.

Define ROI Before Signing, and Plan for Adoption

“Productivity gains” sound great in a pitch, but you can’t audit them. Agree up front on quote response time, loads won, margin per load, loads per rep, and rep retention.

Then pick a pilot window, often 60 to 90 days, and agree on what a win looks like before it starts. In Consero’s 2026 CFO Survey, 76% of finance leaders said they expect AI to pay off within a year.

None of it matters if reps don’t use the tool. Bring them in early, give them real training time, and listen to their feedback. Software that helps reps eliminate errors, and skip the grind also helps you keep good people. That’s Drumkit’s approach: back up your reps’ judgment, don't replace it.

Putting the Freight AI CFO Checklist to Work

The freight AI CFO checklist comes down to five questions. Where are we missing revenue? What will this really cost? Does it fit how we work? Is our data safe? How will we measure the return?

The right purchase is one your team trusts and actually uses. Drumkit was built to give brokers more time for the calls only they can make. Protect that time, and you’re protecting the business.
